Where risk enters the supply chain
Risk enters the supply chain at each hand-off between parties: specification to procurement, procurement to manufacturer, manufacturer to freight, freight to site, site to installer. Each hand-off is a documented transfer of control and a documented transfer of risk.
The categories that follow are the risks that materially affect commercial outcomes.
Specification risk
Specification risk is the risk that the delivered product does not match the approved intent. Root causes include ambiguous documentation, substitution during tender, inadequate sample verification and undocumented batch variance.
Controls are documentary: a control sample retained on both sides, a technical envelope defined at DD, and a written variation procedure for genuine design changes.
Manufacturing risk
Manufacturing risk covers production variance, batch consistency, dimensional tolerance and finishing quality. It is controlled at the factory through the three-gate inspection model and through documented batch traceability.
Where manufacturing risk is not controlled at the factory, it is transferred to site — where the cost of resolution is materially higher.
Freight and logistics risk
Freight risk covers vessel delay, port congestion, container damage, documentation error and destination handling. It is largely external — driven by factors outside the shipper's direct control — but is manageable through visibility and buffer.
The commercial control is a reporting cadence that surfaces exceptions before they become programme delays, and a delivery basis that assigns responsibility clearly at each transit point.
Installation risk
Installation risk covers subfloor readiness, environmental conditions, adhesive selection and trade sequencing. It is the risk category most directly controlled by the site team, and the one most consistently transferred to the supplier through informal expectation.
The written pre-installation checklist — moisture, flatness, acclimatisation, batch reconciliation, ambient conditions — is the control. Installations that proceed without it accept the risk by omission.
Contractual risk allocation
Every risk category has a natural home — the party best placed to manage it. Contractual allocation makes those assignments explicit. Rate follows allocation.
A well-allocated contract closes quickly at defect liability. A poorly allocated one produces years of dispute over items that were never assigned to any party at award.
